Converting a Fishing Vessel into a Komodo Liveaboard

The hull is the inexpensive part. Everything else is a rebuild. Converting a working vessel into a certified passenger liveaboard means adding accommodation, escape routes, fire zones, sanitation, fresh water production, guest electrical systems and stability margin to a platform never designed to carry passengers — and satisfying a certification path that was never contemplated when it was built.

Why owners are drawn to it

A sound working hull can be acquired for a fraction of the cost of a purpose-built liveaboard. The structure is often robust, built to work hard, and has years of life left. On paper it looks like the fastest route into the market at the lowest capital cost. Sometimes it is. More often the finished number lands close to a new build while inheriting an older hull’s remaining life.

Start with structure and stability

Two assessments decide whether the project is viable, and both come before any layout drawing.

Structural survey. Frames, floors, plating or planking thickness, fastenings, deck structure, and the condition of everything that was never maintained because it did not need to look good. Working vessels are often maintained functionally rather than cosmetically, which is actually a good sign — but they also accumulate damage from a working life that a charter boat never sees.

Stability. This is the one that kills conversions. A fishing vessel’s stability characteristics reflect its original operating condition — gear, catch, fuel and where they sat. Adding an accommodation superstructure raises the centre of gravity, and adding tankage and guests changes loading in ways the original design never assumed. A conversion that adds a deck of cabins without a proper stability assessment is a serious safety problem, and it will not pass a competent survey. Budget for the naval architecture, and be prepared for the answer to be no.

What has to be added

  • Accommodation to a standard guests will pay for — cabins, bathrooms, salon, galley, and crew quarters that do not destroy crew retention.
  • Escape routes from every space, which on a hull with a single working companionway is a structural change. See fire safety and escape routes.
  • Fire detection and suppression, zoned appropriately for a passenger vessel.
  • Sanitation and holding capacity sized to guest count and trip length — see grey and black water treatment.
  • Fresh water production and tankage — see watermaker capacity.
  • Electrical generation and distribution for air conditioning, compressor and hotel load, which is typically many times the original vessel’s demand — see generator sizing.
  • Air conditioning and insulation, which on an uninsulated steel working hull is a major scope in itself.
  • Dive systems and deck arrangement if the boat will work as a dive platform.
  • Safety equipment for the certified passenger complement.

The certification path defines the layout

On a conversion, more than on any other project, the regulatory position drives the design rather than following it. Passenger capacity, escape arrangements, fire zones and crew requirements have to be established at the start, because they determine where bulkheads go and how many berths you can install. When conversions work

When the hull is genuinely sound and large enough that the accommodation can be built inside existing volume rather than added on top. When the original vessel’s machinery is serviceable or economically repowered. When the stability assessment supports the intended arrangement without heroic ballasting. When the owner has a realistic budget for what is effectively a new boat inside an old shell. And when the acquisition price of the hull is low enough that the total lands meaningfully below a new build.

When they do not

When stability will not support the accommodation you need to be commercially viable. When the structure needs so much renewal that you are paying for a new hull anyway. When escape route and fire zone requirements force a layout with too few berths to make the economics work. And when the enthusiasm is for the project rather than for the business — which is more common than owners admit, and which is fine as long as it is a conscious choice.

Structural survey and stability assessment first, then a compliance-led layout study, then a budget. If any of the three fails, we say so before the scope is written.
